Agencies publish a case study, a checklist, or a free audit, then drop a booking link on the thank-you page. The calendar fills. The calls are people who wanted the template, people who cannot pay a retainer, and people who do not show. A discovery call is a sales call. Run it like one.

Three moves. Grade the application before a slot is real. Confirm the strategy call so it shows. Hand the live call to the closer who sells that service. A healthy setter line on a high-ticket book is about 3 to 4% of revenue. Above 5% usually means you are paying labor to book calls that should never have been on the calendar.

The case study is the front door

Case studies, files, and a public page of proof are a good way to start the relationship. They are not the funnel. The next step for a buyer is an application: budget range, service they want, timeline, and what they have already tried. Those answers are the grade.

An open calendar after the download captures everyone who was curious at 11pm. Curiosity is not a retainer. Put the application on the path, and open in-page booking only after the grade says this person should talk to a closer. That is the same spine as the high-ticket booked call funnel, pointed at agency services.

What a qualified strategy call is

Three things have to be true. They buy the kind of work you sell. They can pay a project fee or a retainer. They will be on the call. Interest in the PDF covers none of the three.

Use a 1 to 4 grade. Grade 1 is outside the work you do, or clearly cannot buy. They do not get a slot. Grade 2 is unclear. Nurture or a short setter triage, not your best closer. Grade 3 is a fit. Grade 4 is the buyer you would have called first if you had read the form yourself. The questions that make those grades predictive are the same rules as any application: at least two fill-in fields, and every choice mapped to a grade before you launch.

Once the right people can book, the leak is attendance. Keep a short booking window. Confirm with a message that mentions the service they asked about and one detail from the application, so it is obvious a person read it. The cadence is the same one in how to reduce appointment no-shows and lead nurture specialist setup.

Track show rate by source. A referral and a Meta lead should not share one blended number. The referral can look excellent and hide a paid channel showing at 35%. Show rate analytics by campaign is how you stop feeding the channel that books and never arrives.

Route by service line

One closer should not take brand, paid acquisition, and web projects because they had the next open slot. Route by the service on the application and by grade. A grade 4 paid-acquisition lead goes to the closer who sells that work. A grade 2 goes to nurture. Mixing those calls is how agencies train closers to hate their calendar and how show rate falls, because the prospect can feel they are in the wrong meeting.

What setter cost should be

On the million-dollar month in the P&L breakdown, appointment setters were 6.5% of revenue. The ceiling to take seriously is 5%. A healthy line is 3 to 4%. You get there by booking fewer bad calls and showing more of the good ones. A cheaper setter who books the same unqualified list does not fix the ratio. They add labor to a leak you already have.

Pair that labor line with cost per shown strategy call. If setters cost 6% of revenue and show rate on paid leads is weak, you are paying twice: once in ads for the lead, and again in labor for a conversation that did not happen. Cost per booked call and show rate have to move together.
